Advice: In-Plant Outcomes Program

In-plant print for marketing and brand: the four build disciplines.

The full build detail behind the four Audience Reach modules. Each one is work you can do on your own, and each one ends in a number you can post.

The Audience Reach playbook names four modules and what each one proves. This is the build detail for all four: what the work actually involves once you decide to start.

You do not need all four. Start where the friction is worst, work that module all the way to a posted proof point, and you have your first foothold up from Cost Center. Modules 01 and 02 can involve a purchase. Everything else here you can do on your own.

Module 01

Build variable data capability and CRM integration

Deploy variable data composition, for example XMPie, FusionPro, or the Fiery variable data tools, among others, at production scale. Build automated or semi-automated integration with the institution's CRMs over secure institutional channels. Build the data handling discipline, whether that is HIPAA for healthcare, donor-data stewardship for nonprofits, or named-account confidentiality for commercial B2B, that lets the offices send the data files they would otherwise hesitate to send.

The data discipline is the part that opens the door. An office that is unsure how its list will be handled sends a generic run instead, and the personalization never happens. Document the handling before you ask for the file.

Proof points

Variable data response uplift, response rate by personalization tier, share of outward-facing volume produced as personalized work.

The test

Take one recurring appeal or renewal and run it twice: once as it goes out today, once personalized from the office's own data. The number is the response rate on each.

Module 02

Build production color and wide format capacity

Three capacity decisions concentrate the business case. A production color press for short-and-medium-run institutional work. A wide format inkjet platform for banners, signage, event collateral, and recruitment displays. Finishing infrastructure (perfect-bind, saddle-stitch, scoring, folding, foil, die-cut) configured to the institution's actual pieces.

Build the business case as in-plant unit cost against commercial vendor unit cost at the institution's actual volume, payback period, share recovery, and the on-time and brand standards improvement from bringing the work in-house. Use your own volumes: a case built on someone else's numbers is the easiest one to take apart.

Proof points

Cost-per-impression and cost-per-square-foot deltas against commercial vendor, finishing capability gap closure, in-plant share recovery on outward-facing volume.

The test

Take one job you currently send out. Price it as the vendor prices it, then price it as you would produce it at your real volume. The number is the difference, on one job.

Module 03

Build planning cadences and brand production standards

Reserve production capacity against each office's peak windows and review actuals against plan after each cycle. A standing monthly or quarterly cadence with each primary submitting office is the mechanism: not a status meeting on jobs in flight, but a planning conversation about the next cycle's work.

Pair that cadence with the standards that protect the brand: documented press calibration on the color platform, certified paper stocks held in inventory, documented finishing recipes, and accessibility specifications built into standard intake. Publish the brand standards audit quarterly to the marketing and brand office. The cadence is what moves the shop from receiving the work to being in the room before the date is set.

Proof points

Peak-period performance, capacity reservation hit rate, brand standards adherence rate.

The test

Pick one office and one cycle. Reserve the capacity in advance instead of receiving the work when it arrives. The number is on-time performance through that peak, before and after.

Module 04

Create templates for recurring visible pieces

Outward-facing work repeats more often than it feels like it does. Build templates for the recurring pieces that carry brand, audience, or relationship value. Define approval, proofing, paper, finishing, versioning, and delivery requirements for each one.

The test of a template is whether the office can start from it without asking you a question first. If the recurring piece still needs a conversation every cycle, what you have is a saved file rather than a template.

Proof points

First-time-right rate on visible pieces, turnaround by template type.

The test

Template the one piece that comes back every cycle. The number is how long it took last time against how long it takes the first time somebody starts from the template.

Back to the playbook

Pick one module and work it to a posted number.

This is the build detail for the Audience Reach playbook. The playbook itself carries the scorecard those proof points post to, and the step that turns a number into a conversation with the office that feels it. When you want another set of eyes on it, that is the In-Plant Outcomes Program.
